Influence without authority rests on three things, and they only work in this order.
Trust, which means do not be a jerk, and understand that it cuts both ways. Leading without permission, because nobody hands out permission to lead and waiting for it is the reliable sign that you will not. And clear expectations inside the matrix.
Written expectations from somebody nobody trusts is just paperwork. Leading without permission when you have not earned trust is how a PM gets labeled difficult. The order is the course.

Get committed work out of people who report to someone else, and get it again next month, without escalating every time.
Three modules, one month
Trust. Influence is an account you can overdraw, and the balance is visible to everyone but you. Somebody has to extend trust before it is earned, and it is never going to be the person who needs nothing from you.
Leading without permission. Sit in any project meeting for ten minutes and you can tell who the group is following. It is regularly not the person with the title. That person did not get authorized. They started.
Expectations inside the matrix. The matrix is not broken, it is ambiguous on purpose, and ambiguity is where commitments quietly die. Then renegotiate one that is already failing, in month four, with somebody who has stopped delivering and knows it.
You leave with a playbook, not a certificate
Three lessons learned, tied to real projects, in your own words. What happened when you extended trust to somebody who had not earned it. How you carried something to done with no authority and without escalating once. And how you hold a resource commitment so it survives a conflict of priorities.
